Supplier with YELLOW status – escalation looms

Quality indicators are in the red, there are outstanding complaints and delivery delays, with no sign of sustained improvement. The customer expects results, but internally there is a lack of resources for structured supplier development.

Solution: We take over management in accordance with standard procedures and get the supplier back on track.

Phase close to SOP – maturity level not yet achieved

The APQP is underway, but there is a lack of robust evidence. The FMEA is superficial, the PPAP is not ready for approval, and the Run@Rate is not valid. There is no time for further iterations before the SOP.

Solution: We temporarily take on responsibility for development, implement a series of measures and document them in accordance with OEM requirements.

No project team available – external management required

The project brief is in place, but we lack the capacity and the authority to push it through. The supplier isn’t responding, the SQEs are fully booked, and escalating the matter would be costly.

Solution: We put together an interdisciplinary team (Quality, Processes, Methods), work on-site and manage supplier development in accordance with OEM specifications.

Critical suppliers stabilise delivery performance and achieve the required level of maturity before SOP.

Escalation Analysis & Objective Definition

Whether it’s an open 8D report, a conditional delivery approval or a failed Run@Rate – we step in where time, maturity and the documentation situation are critical. Together, we analyse the current status across the escalation levels (e.g. Formula Q concrete, Q-Help, VDA RGA) and define a realistic target: series production approval, passing the audit or avoiding downgrading.

We carry out a structured on-site audit at shop floor level along the process chain. In doing so, we review FMEA, P-FMEA, control plans, test procedures, machine capabilities and responsibilities. The GAP analysis is based on OEM requirements such as BMW QMT, Formula Q and VDA 6.3, and is documented in the action board.

Action planning & responsibility tracking

Based on the findings, we draw up a robust catalogue of measures – including specific tasks, responsibilities (e.g. according to RACI) and implementation deadlines. Where necessary, we establish an OEM-compliant task force structure (Q control centre, Q walls) and integrate the measures into existing development projects

We provide close support throughout the implementation process – whether through remote coaching or in person on site. Services include: P-FMEA workshops, CP creation, test plan validation, test equipment acceptance, re-qualification of quality assurance staff, and shop floor coaching. We step in where processes are not robust – and ensure documentation is in place for PPF, PPAP, EMPB or OEM audits.

Documentation

Prior to series production approval, we work with your team and the supplier to ensure that all requirements are fully met and documented. This includes Run@Rate under production conditions, statistical capability demonstrations, PPF/PPAP sampling including EMPB, and the completion of any outstanding 8D actions. Process approvals, compliance with the specification and customer-specific audit criteria are checked, assessed and documented.

Finally, we document all measures in a format compliant with OEM requirements and ensure their integration into your line organisation: for example, through internal training, coaching your supplier developers, or feeding back into the escalation management process. On request, we remain at your side as a sparring partner, for example, during series production start-up monitoring or roll-out to other plants.
