ISO 13485

Rapid implementation of a comprehensive QMS in accordance with ISO 9001 and ISO 13485 to ensure the ability to produce and supply surgical masks at short notice during the coronavirus pandemic

Category

ISO 13485

Industry

Medical device manufacturers

Company

A manufacturer of medical surgical masks and FFP2 masks with around 32 employees at its Hamburg site

Contact person

Initial situation

At the start of the coronavirus pandemic, a manufacturer of medical surgical masks was under considerable time pressure, as demand was rising rapidly and immediate certification was required. A standards-compliant quality management system, as well as evidence of compliance with ISO 9001 and ISO 13485, were absolutely essential for production and delivery to healthcare facilities. However, a formal QMS was only in its infancy; processes were not documented and responsibilities were not clearly defined.

Challenge

The greatest challenge lay in the extremely short implementation timeframe, the need for process stability at the same time, and the strict regulatory requirements for medical devices. The organisation had to ramp up production, meet regulatory requirements, prepare documentation and train staff all at the same time. Furthermore, there were no established QMS structures in place, meaning that a complete system had to be set up whilst operations continued as normal.

Approach to a solution

Carrying out an accelerated gap analysis and defining the necessary core processes

Development of a comprehensive documentation system comprising SOPs, procedural guidelines and forms

Establishing clear roles, responsibilities and effective quality control

Introduction of structured risk and traceability processes

Close collaboration with production, quality assurance and management right through to successful certification

Result

Within a very short space of time, a fully functional, standards-compliant QMS was established, enabling the company to become immediately eligible for certification to ISO 9001 and ISO 13485. The company was able to ramp up production of surgical masks at a steady rate and reliably supply medical facilities. Audit readiness, process reliability and regulatory compliance were established on a sustainable basis.

ISO 13485

Audit of a logistics service provider, including the preparation of a report

Category

ISO 13485

Industry

Medical technology

Company

International holding company with approximately 31,000 employees

Contact person

Tim Wedel

Initial situation

A leading medical technology manufacturer commissioned an audit of an external logistics service provider after external reports of potential regulatory risks, particularly in relation to labelling processes, came to light. The logistics service provider assumes no regulatory responsibility in this context, meaning that the manufacturer remains fully responsible for compliance with regulatory requirements (e.g. ISO 13485, FDA requirements). There were organisational and documentation-related weaknesses that needed to be assessed at short notice.

Challenge

The challenge was to gain a comprehensive overview of the process and compliance situation whilst under significant time pressure. Varying levels of maturity in the areas of labelling, risk assessment, document control, order management and the handling of instructions for use made a complete assessment difficult. In addition, the manufacturer needed to minimise regulatory risks, as deviations in the labelling process could have a direct impact on audit and regulatory requirements.

Approach to a solution

Conducting a comprehensive on-site gap audit over two days

Systematic collection of evidence

Assessment of processes using a standardised risk assessment

Clear identification of recommended measures to ensure compliance in the short term, including a proposal to appoint a qualified manufacturer to formally approve the process

Preparation of a structured audit report, including the prioritisation of identified non-conformities and areas for improvement

Result

A fully transparent overview of the service provider’s compliance status; identification of all relevant non-conformities in areas such as labelling, risk assessment, order management and document control; clear recommendations for action to minimise risk immediately; a significant increase in regulatory certainty for the manufacturer and enhanced readiness for audits and regulatory inspections.

Industry

Air-conditioning technology – room cooling

Company

A leading pioneer in the field of cooling solutions for mission-critical applications and data centres, based in Hamburg

Contact person

Tim Wedel

Initial situation

A manufacturing company based in Hamburg had an established ISO 9001 quality management system, the processes of which had become ‘well-established’ over the years and varied significantly from one department to another. Management had only limited insight into how the QMS was actually being implemented and wanted a comprehensive, reliable understanding of the system’s current maturity, efficiency and effectiveness, as well as its implementation across the various departments.

Challenge

One challenge was the lack of consistent system transparency across departmental boundaries. Workflows that were, in some cases, unknown or interpreted differently, a lack of coordination between processes and responsibilities, and divergent implementation practices made it difficult to establish a consistent understanding of quality. At the same time, management wanted clear, transparent assessment criteria and recommendations for action.

Approach to a solution

Conducting a systematic QMS analysis, including interviews with management and departmental staff

Document and Process Assessment

Identification of inconsistent processes and undocumented working practices

Promoting transparency through structured process diagrams

Joint workshops to coordinate roles, responsibilities and target processes.

Result

A clearly assessed, comprehensible picture of the current ISO 9001 QMS maturity level; identified inconsistencies in processes and documentation; coordinated, transparent target processes; specific, prioritised measures for harmonisation and improvement; increased management transparency and improved control over quality management.

Car manufacturers – Methodology training courses for production sites

Category

Industry

Automotive

Company

Global OEM with approximately 175,000 employees

Contact person

Tim Wedel

Initial situation

Maintenance staff at various production sites used problem-solving tools such as Ishikawa, 5Why and fault analysis to varying degrees and with varying levels of quality when compiling an 8D report. There was a lack of uniform standards for structured root cause analysis, as well as clear guidelines for the documentation and application of these methods in the event of a fault.

Challenge

The challenge lay in the wide variation in the maintenance staff’s methodological knowledge, as well as the intense time pressure when plant malfunctions occurred. As a result, problem-solving tools were often applied incompletely or inconsistently. Furthermore, the diversity of plant types and fault patterns made it difficult to adopt a consistently standardised approach.

Approach to a solution

Assessment of the current skill levels of all maintenance staff

Definition of a common standard for structured root cause analysis

Development of practical training modules, including real-life fault scenarios

On-the-job training for direct application on the production line

Introduction of mandatory analysis templates for recurring types of problems

Initial situation

The quality management system was outdated and only partially organised centrally. Process descriptions were scattered across different departments, and much of the information was ‘hidden’ in work instructions. As a result, the process landscape was not structured in a clearly process-oriented manner, and transparency and consistency were limited.

Challenge

Numerous centralised and decentralised departments, coupled with a confusing landscape of guidelines.
